About

What is GRAIL?

GRAIL is an AI-native management consultancy based in Stockholm, Sweden. It helps European mid-market leadership teams identify the one or two things that fundamentally change about their business as AI enters their industry, then builds the capability to act on it before competitors do.

GRAIL was built on a new cost structure. Its own delivery runs on AI: diagnostic work, competitive analysis, agent development, and reporting all run through GRAIL's AI infrastructure, while senior practitioners handle what AI cannot: the executive conversations, the organizational dynamics, and the judgment calls. That is why GRAIL delivers in weeks what traditional consultancies deliver in quarters.

What does GRAIL actually do?

GRAIL runs a three-step programme. Step 1 — See The Opportunity makes the CEO and management team AI-fluent through hands-on work and gives every participant custom AI agents plus a prioritized opportunity roadmap. Step 2 — Prove It Works upgrades individual functions and proves the ROI. Step 3 — Build Unfair Advantage scales the proven capabilities across the organization.

Every step is self-contained and delivers standalone value. Each one earns the right to the next: if a step does not deliver, the client stops, keeps every skill and every tool GRAIL has built, and pays nothing further.

Who is GRAIL for?

GRAIL works with European mid-market companies of roughly EUR 50M to 500M in revenue whose value creation runs on knowledge work. Typical clients are engineering consultancies, professional services firms, B2B software companies, financial services, industrial companies with large commercial organizations, and recruitment firms.

The typical buyer is a CEO who senses something fundamental is shifting, does not trust the generic advice coming from technology vendors and the large consultancies, and wants a credible answer to the board's question: are we winners or losers in the age of AI?

How is GRAIL different from a traditional consultancy?

Four things separate GRAIL from traditional consulting: clients buy outcomes at a fixed fee, never billable hours. Engagements deliver in weeks, not quarters. Everything GRAIL builds, including the AI agents and workflows, belongs to the client with no licence fees. And there is no lock-in of any kind: every step is self-contained.

The deeper difference is structural. Large consultancies earn their margin on teams of junior analysts, which is exactly the layer AI removes. GRAIL was designed without that layer from day one. See how GRAIL compares to the alternatives for the full picture.

Who founded GRAIL?

GRAIL was founded by Johan Grönstedt, a former Chief Product Officer with 15 years in management consulting and executive leadership. He is the author of The Execution Revolution (2024), winner of Best International Leadership Book at the 2025 BBA Awards, and the host of the ThinkRoom Podcast, one of the Nordics' leading podcasts on leadership and AI.
