AI consulting, built for Nordic leadership teams.

By Johan Grönstedt · Last reviewed

GRAIL is a Nordic AI-native management consultancy. It works from Stockholm with mid-market companies across the region, on the one or two things that fundamentally change as AI enters their industry.

GRAIL is an AI-native management consultancy headquartered in Stockholm that works with mid-market leadership teams across the Nordics: Sweden, Norway, Denmark and Finland. It starts with the CEO and management team, not the IT department, and focuses on what fundamentally changes about a business as AI enters its industry. Engagements are senior-led and fixed fee, with no lock-in, and all IP belongs to the client.

Built for the Nordic mid-market

Different from the global firms

The global firms bring a pyramid of junior analysts and a playbook written for enterprises with thousands of staff. Most Nordic companies are leaner than that: a mid-market firm where a handful of senior people carry the commercial weight, and the CEO drives the AI question personally. GRAIL is built for that shape. It is senior-only, runs delivery on its own AI infrastructure instead of analyst hours, works in the market and language the leadership team operates in, and prices the outcome rather than the hours.

A Nordic mid-market company usually competes on the same markets as organizations five times its size, with a fraction of the headcount. That is a strength, not a weakness. It means the leadership team is small enough to actually change how it works, and the CEO can decide without a committee. The firms that see their version of the AI shift first, and reposition around it, take a lead that is hard to close.

Who we work with

Mid-market companies where the CEO drives it

Companies roughly EUR 50M to 500M in revenue, where value is created by people who think, sell, analyze and communicate, and where the CEO wants a credible answer to the board question every director is now asking: are we winners or losers in the age of AI? Clients include TV4, Rejlers and Coeli in Sweden and Pepperl+Fuchs in Germany.

Across the region

One team, all four Nordic markets

Yes. GRAIL is headquartered in Stockholm and works with companies across Sweden, Norway, Denmark and Finland, and the rest of Europe. Delivery is remote-first by design, because Nordic leadership teams are usually spread across sites and countries, and calendar time matters more than travel time. Every workshop is built to land with full impact online or on site. Clients include TV4 and Rejlers in Sweden and Pepperl+Fuchs in Germany.

The head office is at Storgatan 48 in Stockholm, with a second office in Marbella, Spain. When being in the room is worth it, the workshops run on site. When it is not, they run online with the same impact, which is what lets a rollout reach Oslo, Copenhagen and Helsinki without turning into a travel project.

How we charge

Fixed fee, no lock-in

Most AI consultants charge by the hour or the day. GRAIL does not. Every engagement is a fixed fee agreed in writing before work starts, scoped to outcomes rather than hours, with no subscription and no licence fees. The first step is self-contained: if it does not deliver, you stop, and everything GRAIL built stays with you.

The full pricing logic, including what you own at the end, is on what it costs.

Speed as advantage

A mid-market company can move faster, not slower

Yes, and often faster. A mid-market company has one advantage a large enterprise does not: the CEO can decide, and the leadership team is small enough to actually change how it works. The constraint is rarely budget or technology. It is whether the leadership team has experienced what AI can do in its own work. GRAIL closes that gap first, then maps the three to five opportunities worth acting on, so the company competes on speed rather than waiting for a large IT program to finish.

How the work runs

Start with the management team, not the IT department

GRAIL runs a three-step programme. Step 1, See The Opportunity, takes the CEO and management team through three hands-on workshops in 3-4 weeks: the leadership team builds real AI fluency in its own work, maps 3-5 high-ROI opportunities, and leaves with working AI tools and a roadmap. Step 2 proves the impact in the functions where the return is highest. Step 3 scales what works across functions and countries. Every step is self-contained and earns the next one. The full programme is on the services page.

The first phase needs no access to your live systems. No CRM integration, no IT project, no procurement cycle. The agents are trained on material you choose to share, plus standalone tools and public information. That is what lets a Nordic CEO say yes in one conversation, and it is the opposite of how a platform vendor or a Big-4 program starts.

Weeks, not quarters. Outcomes, not hours.

The first mover in a Nordic market captures a position that takes competitors years to cross.
